Making Every Supermarket in America Autonomous
Brandon Hill, co-founder and CEO of Vori, discusses how his company is digitizing the $1.5 trillion grocery industry with an all-in-one OS. He covers their journey from a simple ordering app to a full-stack platform, the use of AI agents to automate pricing and inventory, and their vision for the 'self-driving' grocery store.
Vori is building a full-stack, all-in-one operating system to modernize the surprisingly antiquated $1.5 trillion grocery industry. While processing over $500 million in payments since its launch, the company’s core mission is to help the 220,000+ food and beverage retailers in the U.S. move off paper and pencil to run their stores more profitably.
The Antiquated State of a $1.5 Trillion Industry
The grocery sector, which does more volume than restaurants and hotels combined, is one of the largest undigitized retail formats in the world. Founder Brandon Hill, a third-generation grocer, was shocked to discover in 2020 that the industry still ran on paper invoices, clipboards, and fax machines. This realization created a stark contrast: “If you imagine the SpaceX headquarters, across the street is a grocery store. At SpaceX, they’re re-landing rockets. At the grocery store, they’re taking inventory on a clipboard.” This discrepancy between advanced technology in one sector and archaic processes in another, equally vital one, inspired the creation of Vori.
From a Wedge Product to a Full-Stack OS
Vori began its journey at Y Combinator with a simple “wedge” product: a mobile app to help grocery stores reorder inventory from wholesale suppliers. Getting the first customers required persistence, relationship-building, and a deep understanding of their pain points—namely, ordering errors that led to empty shelves or wasted produce.
After listening to a store owner, the founders built the first version of the app in just 11 days. The validation for their solution was immediate and visceral. A dairy order clerk, upon using the app for the first time, got goosebumps and gave one of the co-founders a bear hug, exclaiming, “Nobody’s ever built something for me before.” This reaction signaled a deep, unmet need in the market.
Over four years of intense R&D, Vori evolved from this simple app into a comprehensive, full-stack platform that includes:
- Point of Sale (POS)
- Payment Processing
- Inventory Management
- Shopper Marketing
- Dynamic Pricing
This evolution was a strategic move to address the largest technology expense for a grocery store: its core operating system.
Leveraging AI for the “Self-Driving” Grocery Store
Artificial intelligence is central to Vori’s value proposition and defensibility. The platform is driven by three autonomous agents that take action on behalf of the store.
- Inventory Agent: Automatically queues up replenishment orders and can generate personalized offers to increase shopper basket sizes.
- Pricing Agent: This is the most powerful agent. It addresses the constant fluctuation in the cost of goods due to inflation and tariffs. The agent automatically detects a price change from a supplier invoice, pushes an update to the store’s electronic shelf labels, and ensures the customer is charged the correct new price at the POS. This turns a manual, 12-step process into a seamless, single automated action.
Internally, AI has also supercharged Vori’s operational efficiency, reducing development cycles from months to days. This positions Vori in the category of “AI for real industries,” where a combination of software, hardware (e.g., electronic shelf labels), payments, and operational complexity creates a strong defensibility moat. Vori aims to provide Walmart and Amazon-scale technology to the other 75% of the grocery market.
The “Dairy Order” and Building Trust
A pivotal moment in the company’s early days cemented its reputation for reliability. A system failure caused a large, critical dairy order for a key customer, Molly Stones, to be dropped. For a grocery store, running out of milk and eggs is a disaster.
In an act of “superhero customer service,” the founders rented a refrigerated truck, drove to other stores to purchase all the necessary items, and delivered the order themselves just in time. This incident, which could have been fatal for the young startup, became a testament to their dedication, turning a major failure into a story that solidified customer trust and loyalty.
Future Vision: The Clearing House for Food Retail
Vori’s long-term vision is to become the “clearing house for trade in the global food supply chain,” centered around the concept of the “self-driving grocery store.” This doesn’t mean replacing humans but augmenting them by eliminating manual, low-value work. The future platform will operate on three layers:
- System of Record: The core ERP for suppliers, inventory, and pricing (achieved).
- System of Action: The AI agents that act on the data to optimize operations (achieved).
- System of Transaction: The next frontier, focused on processing every dollar flowing in and out of the store, including B2B payments to suppliers and providing financial services like capital for expansion.
